Bad batch, cooked henna?

One of the recipes I tried over the weekend called for bringing a tea mixture to a near boil and then adding it to henna powder. The batch ended up pithy, would not pull at all, and left a very light stain. Was the mordant too hot? Did I cook the henna? How long should you let the tea mixture cool after heating? I'm a bit perplexed because I got a great batch from the same powder using lukewarm tap water and lemon juice. Tracy Stewart
