I've overcooked henna before -- using tea from the microwave -- bad texture and no color. And I've borderline overcooked my henna which left a really grainy textured stain. I now do a cold batch, but it's not for the impatient...I don't heat anything at all. It takes about 48 hours for the dye to release nicely, but I haven't messed up a batch since switching, and as long as I remember to mix up my henna about 2 days before I want to use it, I'm OK. Seems to last longer as well. I keep it in the fridge.
