disappointing results. Help!!!

I hennaed myself and a friend yesterday.Yippee but i was disappointed
in the results my friend ledft her's on for 4 hours and she got no
stain at all. i left mine on 10 hours and its so light that you can't
even tell what it is. what am i doing wrong? i did the lemon sugar
mixture as instructed, i left it on a long time. it was still kinda
gummy when i removed it. is that normal? help!!!!
